Herman, I was looking through my email the other day and I saw one of those automated alerts from a credit monitoring service. It was telling me that my information might have been found on the dark web. And my first instinct, like most people I think, was to go straight to Have I Been Pwned and see what the damage was. But then it hit me. By the time I am getting this email, the damage is not just done, it is practically ancient history in internet terms.
Herman Poppleberry here, and you have hit on something important, Corn. That feeling of checking a notification site is like looking at a coroner report. It tells you how the patient died, but the death happened months or even years ago. Our housemate Daniel actually sent us a prompt about this very thing. He wanted us to look into the lifecycle of a data breach and why these public notification services, as great as they are for awareness, are really just the tip of a very large and very cold iceberg.
It is a sobering thought. We have this illusion of security because we have not received an alert today. We think, okay, I am clean, my credentials are safe. But today we are going to pull back the curtain on what we call the silent breach. These are the compromises that never hit the public index, the ones that stay in the shadows while hackers quietly exploit the data.
That is the reality. And Daniel really hit on a nerve here because the technical reality of how these breaches happen versus how they are reported to the public are two completely different worlds. We are going to break down the mechanics of the breach, the corporate reporting gap, and what you should actually be doing beyond just changing a password once the horse has already bolted from the stable.
Let us start with that illusion of safety. Why do we rely so heavily on public disclosure? Have I Been Pwned is a fantastic resource, Troy Hunt has done the world a massive service, but it is a reactive tool. If your name is not on there, does it actually mean you are safe?
Not at all. In fact, it is statistically likely that some piece of your data is currently sitting in a private database that will never see the light of day on a public notification site. Think about the economics of hacking. If I am a threat actor and I steal a massive database of credentials from a specialized software-as-a-service provider, the last thing I want to do is dump it publicly for free.
Right, because once it is public, the value drops to zero. Every security researcher starts indexing it, the company forces password resets, and the credentials become useless.
The data has a shelf life. Hackers will trade these databases in private circles, sell them to other groups who specialize in credential stuffing, or use them for targeted phishing. By the time a database is leaked publicly enough for a site like Have I Been Pwned to find it, the professional criminals have already squeezed every bit of value out of it. They have already moved on to the next target.
So we are essentially looking at the leftovers. The public dump is just the trash being put out after the feast is over.
That is a perfect analogy. And it leads us to an important distinction we need to make right at the start. There is a huge difference between a credential dump and a full system compromise. A credential dump might just be a list of emails and hashed passwords. But a full compromise involves lateral movement within a company's network. And as we sit here in early twenty twenty-six, the way these breaches happen has shifted significantly from the old days of just guessing passwords.
I have been reading that the entry points are getting much more sophisticated. It is not just someone clicking a bad link anymore, although that still happens. You were telling me earlier that a huge percentage of breaches now involve application programming interfaces, or A-P-Is.
Yes, as of this year, over seventy percent of major data breaches involve some form of A-P-I misconfiguration. Think about how modern software works. Everything is interconnected. Your banking app talks to a payment processor via an A-P-I. Your fitness tracker talks to a cloud database via an A-P-I. If one of those connections is not properly secured, a hacker can essentially walk through an open digital door and request data directly from the server without ever needing a user password.
And that is where the silent breach really lives. If I am a hacker and I find a misconfigured A-P-I endpoint that lets me scrape user data, I am not making a big scene. I am not changing people's passwords or defacing the website. I am just quietly downloading as much as I can.
This is often referred to as Broken Object Level Authorization, or B-O-L-A. It is the number one threat on the O-W-A-S-P A-P-I security top ten list for a reason. A hacker finds one valid request, changes a single digit in a user I-D, and the server just hands over the next person's data. They script this, and within an hour, they have mirrored your entire user base. No alarms go off because each individual request looks like a legitimate user checking their profile.
This brings up the average dwell time. This is a metric that everyone should know. Dwell time is the duration between when a hacker first gains access and when the company actually discovers them. For most enterprise-level providers, that average dwell time is still over two hundred days. That is more than six months where a hacker is just sitting there, potentially mirroring your entire database, watching your traffic, and learning your patterns.
And the scary part is how they avoid detection. They are not using loud, obvious tools. They use what we call living off the land techniques. They use the company's own administrative tools against them. If a hacker is using the same software as the legitimate system administrators, it is very hard for endpoint detection and response systems, or E-D-R, to flag it as malicious. It just looks like a busy day at the office.
Two hundred days is an eternity in tech. Imagine someone living in your basement for six months and you have no idea. By the time you find them, they know everything about your routine, where you keep your valuables, and they have probably already made copies of your keys.
During those two hundred days, they are not just taking the data once. They are setting up persistence. They are creating backdoors, compromising service accounts, and moving laterally from the web server to the database server, and maybe even into the internal communications like Slack or Teams. By the time the breach is discovered, the attackers have often moved through three or four different layers of the infrastructure.
This really speaks to the reporting gap we wanted to discuss. If it takes two hundred days to find the breach, how long does it take for the company to actually tell the users? Because we see these headlines all the time where a company says they are disclosing a breach that happened a year ago.
This is where the corporate strategy of minimize and contain comes into play. From a legal and public relations perspective, a data breach is a nightmare. So the moment a company realizes they have been hit, the lawyers often get involved before the engineers have even finished the forensic report.
It is a calculated delay. They want to be able to say, we have investigated and found that only a limited number of users were affected.
They wait until they can frame the narrative. They will use phrases like, we have no evidence that passwords were stolen, which is technically true if they have not looked at that specific server yet, or if the hackers were just stealing session tokens instead. We talked about this back in episode nine hundred fifty-eight when we discussed the two-factor authentication fallacy. If a hacker steals your session token, they do not need your password. They are already logged in as you.
Right, and the company can honestly say your password was not compromised, while your entire account was still wide open. It is a linguistic game they play to minimize liability.
It really is. Let us look at a hypothetical case study, though it is based on several real events we have seen recently. Imagine a major S-a-a-S provider, let us call them CloudSync Pro. They discover an unauthorized actor accessed their environment via a misconfigured A-P-I in June. They spend July and August doing forensics. In September, they realize the actor mirrored the entire production database. But their public statement in October says, we identified an isolated incident involving unauthorized access to a limited set of technical logs.
That is a huge difference. Mirroring a database is the crown jewels. Technical logs sounds like boring metadata.
But those technical logs might contain the session tokens or the A-P-I keys that allow access to the database. So technically, they are telling the truth, but they are omitting the catastrophic impact. They drip-feed the information to avoid a massive drop in stock price or a class-action lawsuit. They want to reach a settlement before the full scope is even understood by the public.
It makes me wonder about the accountability side of things. If a breach occurs, is it always a sign of substandard security? Or is it just the inevitable cost of doing business in a world where the attackers only have to be right once, but the defenders have to be right every single second?
That is the million-dollar question. I tend to think it is a bit of both. You have to look at the nature of the breach. If a company is storing passwords in plain text in twenty twenty-six, that is pure negligence. There is no excuse for that. But if they are hit by a zero-day exploit in a piece of foundational software that everyone uses, it is harder to point the finger and say they were incompetent.
But even then, the way they respond tells you everything you need to know about their security culture. A company with a strong culture will have rapid detection, they will be transparent early on, and they will have a clear plan for how users can protect themselves. A company with a poor culture will try to hide it until a journalist from TechCrunch or Krebs on Security calls them for comment.
And that is often how it happens. A security researcher finds the data on a forum, tries to notify the company, gets ignored or threatened with a lawsuit, and then goes to the press. Only then does the company issue a press release saying they take security very seriously. It is a predictable cycle at this point.
Let us get into the mechanics of what happens once that data is out there. We mentioned credential stuffing earlier. For the listeners who might not be familiar with the term, can you explain how that works and why it makes a single leak so dangerous for all of our other accounts?
Credential stuffing is an automated attack where hackers take a list of username and password pairs from one breach, let us say a small fitness app you used five years ago, and they use automated bots to try those same credentials on thousands of other sites. They try your bank, your email, your social media, your Amazon account.
Because they know that humans are creatures of habit. Even if we think we are being careful, many people still reuse the same password or a variation of it across multiple services.
And the bots are incredibly efficient. They can try millions of combinations a minute. They use residential proxy networks to make it look like the login attempts are coming from different homes all over the world, which bypasses simple geographic blocking. We covered those residential proxy networks in episode one thousand eight. It is a massive industry now.
So if you are reusing a password, a breach at a tiny, insignificant website can lead to a total compromise of your entire digital identity. That is the ripple effect of a single leak.
And it is not just passwords anymore. This is the shift we are seeing in twenty twenty-six. Hackers are moving away from static credentials because they know people are starting to use password managers and two-factor authentication. Now, they are targeting session tokens and cookies. This is the dynamic side of the breach.
We touched on this with episode nine hundred fifty-eight, but let us go deeper. How does a hacker actually get a session token without me knowing?
Usually through an Adversary-in-the-Middle attack, or A-i-T-M. They set up a proxy server that looks exactly like the real login page. You go there, you enter your password, and you even enter your two-factor code. The proxy server passes that info to the real site, logs you in, but then it grabs the session cookie that the real site sends back.
So the hacker has the cookie that says, this person is already authenticated.
And as we discussed in episode seven hundred four, this is why S-M-S-based two-factor authentication is so weak. It does nothing to stop this kind of session hijacking. Once they have that token, they do not need to know your password. They do not need to trigger your two-factor authentication code again for the duration of that session. They simply import that cookie into their own browser, and the website thinks they are you.
This is why I get so frustrated when people say, oh, I have two-factor authentication, I am fine. It is a great layer of defense, but it is not a silver bullet. If your session is hijacked, that second factor has already done its job and is now out of the picture.
And when a company says, no passwords were taken, they might be hiding the fact that thousands of active session tokens were stolen, which is arguably worse in the short term because the hacker has immediate access without needing to crack any hashes.
So if we accept that the breach has probably already happened and that our data is likely sitting in some dark corner of the web, what does our defensive posture look like? We can't just throw our hands up and give up.
No, and this is where we move from prevention to containment and hygiene. The first thing is changing how we think about usernames. Most people use their primary email address as their username for every single service. That is a huge mistake.
Because it gives the hacker half of the puzzle for every account you own.
It is the first thing they look for. If I know your email is corn at poppleberry dot com, I already have the username for your bank, your Netflix, and your health insurance. One of the best things you can do in twenty twenty-six is use unique, non-predictable usernames or email aliases for every service.
How do you actually implement that without going crazy?
There are a few ways. If you have your own domain, you can set up a catch-all email so that anything sent to bank at yourdomain dot com comes to you. Or, many major email providers like iCloud and Proton have built-in hide my email features that generate a random address for every site. If you sign up for a service with a unique alias, and then you see that alias show up in a breach, you know exactly where the leak came from.
That is a great tip. It is like having a different key for every room in your house instead of one master key that opens everything.
And it makes credential stuffing much harder. Even if they get the password, they do not have the correct username for the next site they try. But the real gold standard now is moving away from passwords entirely and using hardware-backed passkeys.
We have talked about passkeys before, but I think it is worth reiterating why they are so fundamentally different from a traditional password.
A password is a shared secret. You know it, and the server knows it. If the server is breached, the secret is out. A passkey uses asymmetric cryptography based on the F-I-D-O-two and Web-Auth-N standards. Your device has a private key that never leaves the hardware, and the server only has a public key. Even if the server is completely compromised and the hacker steals every public key in the database, they cannot use them to log in as you.
It shifts the security from something you know, which can be stolen, to something you have, which is much harder to replicate.
It is a fundamental shift in the architecture of identity. And it essentially makes the credential dump obsolete for any service that fully implements passkeys. You can leak the database all you want, but there are no passwords in there to steal.
That seems like the only logical path forward. But until every service adopts that, we are still stuck in this transitional period where our legacy data is a liability. I want to go back to the actionable steps Daniel was asking about. If you do get that notification, if you see your name on Have I Been Pwned, what is the checklist?
Step one, and this is the one people forget, check your active sessions. If a service allows you to see where you are logged in, go there immediately and hit log out of all other sessions. This kills any stolen tokens that might be in the wild.
That is a huge one. Even if you change the password, if the hacker has an active session token, some services won't automatically kick them out.
It is a common oversight. Step two, change the password, obviously, but make sure you are using a password manager to generate something truly random. Do not just add a number or an exclamation point to your old one. Step three, check your recovery information. Hackers love to get into an account and change the recovery email or phone number to one they control. That way, even after you change your password, they can just use the forgot password feature to get back in.
That is devious. They are essentially planting a backdoor for themselves.
They are. Step four, look for any unauthorized changes. Check your filters in your email to see if they are forwarding your mail to another address. Check your sent folder for phishing messages sent to your contacts. And step five, if the breach included sensitive info like a social security number or tax I-D, you need to freeze your credit. In the United States, this is free and it is the single most effective way to prevent identity theft.
It is a bit of a process, but it is necessary. It is about taking back control after the breach. But what about the things we can't change? Our names, our dates of birth, our home addresses. Once that is leaked, it is out there forever.
That is the permanent record of the internet. And that is why we have to assume that our basic biographical data is already public. We should operate with the mindset that anyone who wants to find our address or our birthday already has it. This means we should be extra skeptical of any phone call or email that uses that information to try and build trust.
The old, we are calling from your bank and we have your address on file, so you can trust us, line.
That information is no longer a valid way to verify identity. We have to be more disciplined. If someone calls you claiming to be from a service, hang up and call the official number back yourself. Never provide information to someone who reached out to you first.
It is a defensive way of living, but it is the reality of our digital landscape. I want to touch on the point about the reporting process again. How does a company actually identify that a breach has happened? Is it usually an automated alert, or is it a human noticing something strange?
It is a mix. Ideally, you have robust logging and monitoring. You have systems that flag when an unusual amount of data is being exported, or when an administrative account is logging in from a new location at three in the morning. But as I said, hackers are getting very good at staying under those thresholds. They will trickle data out slowly to avoid triggering an alarm.
So it really comes down to the sophistication of the security team and the tools they are using.
It does. And often, it is a third party that finds it. There are companies that specialize in monitoring the dark web and hacker forums. They will find a database for sale, verify a few records, and then reach out to the company to tell them they have been breached. This is a whole sub-industry of cybersecurity now.
It is almost like a digital protection racket in some ways, although much more legitimate. We found your data, now pay us for a subscription to our monitoring service so we can tell you when it happens again.
It can feel that way, but for a large corporation, that information is vital. The faster they know, the faster they can start the containment process. And that brings us back to the reporting gap. Every day they wait to disclose is another day the hackers have to exploit the data.
I think this highlights a real need for better regulation around data breach disclosure. We have things like the General Data Protection Regulation in Europe, which has some strict rules, but in many other parts of the world, it is still a bit of a wild west.
Even with those regulations, companies find ways to drag their feet. They will argue over the definition of personal data or the extent of the impact. It is always a battle between the public's right to know and the corporation's desire to protect its image.
So if we are looking at the future of identity, where are we going? Are we going to reach a point where static credentials are just gone entirely?
I think that is the only sustainable future. We are already seeing the beginning of it with passkeys and biometric authentication. In ten years, the idea of having a password that you type into a box might seem as archaic as using a rotary phone. We will move toward a model of continuous authentication, where your devices and your behavior patterns are constantly verifying that you are who you say you are.
It is a compelling and slightly terrifying evolution. I think the key takeaway for our listeners today is that the notification you get in your inbox is not the beginning of the story. It is the end of a very long and quiet process. You have to be proactive. Assume the breach has happened, practice good credential hygiene, use a password manager, and for heaven's sake, turn on passkeys wherever they are available.
Well said, Corn. And don't forget the unique usernames. That is a low-effort, high-reward step that almost no one is doing. If you want to be ahead of ninety-nine percent of the population, start using unique identifiers for your important accounts.
